Building a fully traceable organic cotton supply chain

Farm-to-yarn visibility strengthened sourcing transparency
As fashion brands place increasing focus on responsible sourcing and supply chain transparency, partnerships that connect environmental sustainability with social impact are becoming increasingly important. Through its Farm to Yarn initiative, Volcom set out to create a certified organic cotton programme that not only supports traceable raw material sourcing, but also delivers meaningful benefits for farming communities.
In partnership with CottonConnect, the programme works with cotton farmers and women in rural communities across Maharashtra and Madhya Pradesh, India, combining organic farming support with education, business training, and women’s empowerment initiatives.

Key outcomes

  • metric tons of certified traceable organic cotton produced

  • Represented 15% of Volcom’s total organic cotton supply

  • farmers trained in organic farming practices

  • farmers participated in Farmer Business School training

  • women farmers enrolled in women’s rights and life skills programmes

The challenge

As demand for more sustainable fibres continues to grow, brands face increasing pressure to ensure cotton is sourced responsibly, transparently, and in ways that support farming communities. At the same time, many cotton farmers encounter barriers when transitioning to organic production, including:

  • Limited access to technical training
  • Challenges sourcing verified non-GMO seed
  • Gaps in supply chain connectivity
  • Limited business and financial management support

Women within farming communities often face additional challenges linked to access to education, rights awareness, and economic participation. Volcom recognised the need for a sourcing model that combined traceability with practical, community-level support capable of delivering both environmental and social value.

CottonConnect recognised the importance of generating practical field-level insights that could support future programme development and help brands strengthen more climate-resilient supply chains.

The approach

Through the Farm to Yarn initiative, CottonConnect worked alongside Volcom to support certified organic cotton production across eight villages in Madhya Pradesh, India. The programme combined:

  • Organic farming training
  • Farmer business education
  • Women’s empowerment and life skills programmes
  • Supply chain traceability support

Farmers received practical training focused on organic fertiliser use, natural pest control methods, sustainable farming techniques, and GMO-free seed testing and verification.

Alongside field-level training, the initiative also strengthened supply chain connections by linking farmers to ginners, ginners to spinners, and spinners to fabric mills. This helped improve visibility and transparency throughout the cotton supply chain while supporting certified traceability back to farm level.

The programme additionally included a Farmer Business School initiative focused on business fundamentals, and educational programmes supporting women’s rights, confidence-building, and life skills development.

The Farm to Yarn initiative delivered measurable environmental, social, and supply chain outcomes during its initial phase.

The impact

Strengthening organic cotton production

The programme produced nearly 27 metric tons of certified organic cotton that was fully traceable back to participating farms, accounting for approximately 15% of Volcom’s total organic cotton supply. This strengthened transparency across the supply chain while supporting the expansion of verified organic cotton sourcing.

Building farmer knowledge and skills

A total of 150 farmers participated in year-long organic farming training focused on sustainable production practices and natural crop management techniques. In addition, 100 farmers completed Farmer Business School training, helping strengthen financial literacy and business management capabilities within farming communities.

Supporting women in farming communities

The programme also prioritised social impact through women’s empowerment and life skills education. Through dedicated educational initiatives, 50 women farmers participated in training focused on women’s rights, confidence-building, and personal development, helping increase awareness and participation within their communities.

Looking ahead

The Farm to Yarn initiative demonstrates how collaboration between brands, farmers, and supply chain partners can create more transparent and socially responsible sourcing models.

By combining traceable organic cotton production with farmer education, women’s empowerment, and stronger supply chain connectivity, the programme is helping build a more resilient and accountable cotton sector – one that supports both environmental progress and community development from farm to finished product.
